Goals get written in the last twenty minutes of a planning session and survive the quarter untested, which is how teams end up measuring activity rather than outcomes. Draw four or five of these and put each proposed goal through them. Thirty prompts covering outcomes, measurement, trade-offs and the uncomfortable ones about what you will stop doing. The question about what would have to be true is the one that kills the weakest goals fastest.
